After beginning negativity I've found a new view to heroes. Partially for this ( http://boards.avalonhill.com/showthread.php?t=11912 ) and some other stories. I'm not quite sure if I want heroes to exist on battlefield only as lucky units or as actual units... Although Japanese might really have use for their hero.
I'll still have to talk with my fellow gamers if we're going to use heroes at all. Anyway, I really have a feeling that I don't want to play them like they are - "3rd squadron moves safe towards the forest, while John Smith our company's hero, will leave the others and move towards the Bofors. It's crew will soon be destroyed and we need someone to operate it". Yuk.
I have three different randomized options for a hero to appear, which will make them a little more balanced and IMHO more interesting units.
General idea: Hero appears one turn after one of your soldiers is defeated, in the same location. Resourceful hero can use this defeated unit's attacks.
1. Roll D6. you may place hero on roll of 4-6.
2. Roll D6. you may place hero on roll of 5-6.
3. Roll D6. If this is the first unit, hero appears on roll 6. For second unit it's 5-6 and so on, if the hero hasn't appeared before it will appear automatically when 6th soldier is defeated.
This reflects how someone finds heroic courage from himself when the situation is growing dire.
What are you going to do with heroes? What do you think of the above rules, which one you like the best?

I like the house rule that Heros can only be used in single-nationality forces.
That eliminates a lot of cheesy combos.
e.g. You cannot have a US-Hero + Katyusha. Which is one of the combos which exploits the hero's ability to not copy the negative SA's of the dead unit.
And you can't have the US-hero + Commisar.
